Token Optimization: review and next steps

The useful metric is cost or tokens per accepted task, with quality and safety held constant. Smaller logs help, but output size alone cannot establish an end-to-end saving.

What the evidence supports

The retained token-economy results report landed packet attribution and substantial reductions in routine diagnostic output. A later admission also scopes coordinator parking and context warnings. Those source changes and measurements are useful inputs; this review did not perform a new spend audit or post-change benchmark.

Reevaluation: Do not propose already shortened diagnostics as missing implementation. Distinguish bytes, estimated tokens and settled actual cost, and reuse the admitted measurement work.

The next useful outcome

A like-for-like comparison demonstrates lower tokens or settled actual spend per accepted task without weaker review, recovery or quality gates.

Separate workstream plan

TO-01 · Proposed / reuse existing work

Reconcile admitted attribution work

Confirm which mixed-call attribution, coordinator help, parking and context changes have landed and which remain owned.

Acceptance: One current ledger separates delivered source, active work and measurement gaps.

TO-02 · Proposed / reuse existing work

Verify accounting joins

Test actual usage and cost attribution by session, packet, lane and stage, including mixed tool calls.

Acceptance: Unknown and unpriced usage remain explicit rather than silently reported as zero.

TO-03 · Proposed / reuse existing work

Measure context reduction

Reuse compact guidance and diagnostics, then measure remaining repeated context and tool payloads.

Acceptance: Each additional reduction has a before/after measurement and preserves necessary constraints.

TO-04 · Proposed / reuse existing work

Evaluate model and effort choices

Compare supported model/effort routes on the same accepted-task class.

Acceptance: Savings are reported with quality, failure and retry cost, not price alone.

TO-05 · Proposed / reuse existing work

Run the comparable benchmark

Measure the before/after cohorts using the same classifier and settlement method.

Acceptance: Accepted-task cost and token comparisons are reproducible and include uncertainty.

TO-06 · Proposed / reuse existing work

Publish a repeatable digest

Prepare a weekly reporting method for settled cost, tokens and avoidable repetition; schedule only when separately requested.

Acceptance: The digest can be regenerated from durable evidence without manual cost invention.

Dependencies and sequence

Stable task classification, durable usage settlement and comparable accepted-task cohorts.

Start with the first eligible unfinished task above, after checking its existing owner and admission. Later tasks depend on the preceding proof where applicable; this ordering does not override a current implementation plan.

Deferred work

Unsupported percentage-saving claims, new reporting systems and blanket model downgrades.

Evidence and updates

This article combines the supplied 8 November ecosystem review with selected current source and retained planning records. It is an editorial snapshot, not a live service census. Detailed revision bindings and task authority remain in Workspace Docs and private execution records. Publish subsequent accepted changes as linked engineering or release notes rather than silently rewriting this baseline.
